ECRS is a practical improvement method built around four questions:

  • Eliminate;
  • Combine;
  • Rearrange;
  • Simplify.

The sequence helps teams challenge how work is currently designed.

Instead of immediately trying to perform every existing step faster, ECRS asks whether the step should exist at all.

1. Eliminate

The strongest improvement is often removing unnecessary work.

Ask why the step is required, whether the customer values it, whether it is legally or technically necessary, whether it was added because of an old problem, and whether it is duplicated somewhere else.

Examples include removing duplicate data entry, unnecessary inspection, repeated approvals, excess transport, and redundant handling.

This connects directly to the 8 Wastes of Lean.

2. Combine

If the step cannot be eliminated, ask whether it can be combined with another activity.

Examples include combining two inspections, combining data collection with the work itself, performing related assembly steps at one station, or combining material delivery routes.

Combining can reduce handoffs, travel, setup, and waiting.

3. Rearrange

The work may be necessary but poorly sequenced.

Ask whether the order or layout can change, whether work can be moved closer to the point of use, and whether parallel activities can replace serial waiting.

A Spaghetti Diagram can help reveal layout problems.

Process Mapping can reveal sequence and handoff problems.

4. Simplify

After elimination, combination, and rearrangement, simplify what remains.

Examples include reducing motion, improving tool presentation, using visual controls, standardizing settings, mistake-proofing the task, reducing choices, and improving ergonomics.

Poka-Yoke is often a useful form of simplification.

Why the order matters

Teams often jump directly to Simplify.

That can result in doing unnecessary work more efficiently.

Do not optimize a step until you have challenged whether it should exist.

ECRS is strongest when applied to real work.

Observe motion, waiting, transport, handling, decision points, repeated entries, searching, and approvals.

Then apply the four questions to each significant activity.

Common mistakes

Simplifying before eliminating, combining work without considering workload, rearranging for appearance only, ignoring information flow, and making changes without testing are common mistakes.

Use PDCA to verify whether the redesigned method actually improves performance.

  2. List the major work elements.
  3. Ask what can be eliminated.
  4. Ask what can be combined.
  5. Ask what can be rearranged.
  6. Simplify what remains.
  7. Test the redesigned work.
  8. Standardize the improved method.
