A Yamazumi chart is a stacked bar chart used to visualize work content by operator, station, or process step.
The bars show how much work is assigned to each position. A takt-time line is often added so the team can see whether any station is overloaded relative to customer demand.
The chart is especially useful for line balancing and Standard Work design.
Why Yamazumi helps
A production line may appear balanced because everyone is busy.
But being busy is not the same as being balanced.
One operator may have 48 seconds of work while another has 31 seconds. If takt time is 45 seconds, the first station cannot consistently meet demand even though average workload appears acceptable.
A Yamazumi chart makes that imbalance visible.
Start with work elements
Break the job into meaningful work elements such as pick component, load fixture, tighten fasteners, inspect feature, unload part, or walk to rack.
Each element should have a measured or observed time.
Use enough detail to understand where time is being consumed and what can be moved or improved.
Compare to takt time
Takt Time represents the required production pace based on customer demand and available production time.
If total work assigned to a station exceeds takt, that station cannot meet required pace consistently.
This makes the Yamazumi chart a useful companion to Line Balancing.
Separate value-adding and non-value-adding work
Some Yamazumi charts use different bar segments to distinguish value-adding work, necessary non-value-adding work, walking, waiting, and rework.
This helps the team avoid simply moving waste from one operator to another.
The first priority should be to remove unnecessary work where practical.
Use the chart for future-state design
A current-state Yamazumi chart answers: How is the work distributed now?
A future-state chart asks: How should the work be distributed after improvement?
Possible actions include removing waste, combining work elements, splitting work elements, moving tasks between stations, changing layout, reducing walking, and improving tooling.
Yamazumi and Standard Work
Standard Work requires a stable method and defined work sequence.
A Yamazumi chart helps establish whether the work content assigned to each operator can fit within takt. The balanced work can then be translated into Standard Work documentation.
Common mistakes
Balancing average cycle time only, moving waste instead of removing it, using estimated times, ignoring walking and handling, and treating the chart as permanent are common mistakes.
