Focused Improvement is a TPM pillar dedicated to reducing chronic equipment and process losses through structured, cross-functional problem solving.

The Japanese term Kobetsu Kaizen is often associated with this pillar. The key idea is that recurring losses should not be accepted as normal simply because they have existed for a long time.

Begin with the loss

Focused Improvement should start with a measurable loss.

Examples include recurring breakdowns, minor stops, reduced speed, long setup time, startup scrap, chronic defects or repeated adjustments.

The team should quantify the loss before selecting a project.

This helps distinguish important chronic conditions from isolated events.

Prioritize where the impact is meaningful

Not every loss deserves the same level of investigation.

Pareto analysis, OEE loss data, downtime records, quality data and bottleneck information can help identify where improvement will matter most.

Equipment near the system constraint may deserve particular attention because lost time there can directly affect throughput.

Build the right team

Chronic equipment problems often cross functional boundaries.

Operators may understand when the problem appears. Maintenance may understand failure behavior. Engineering may understand design limits. Quality may understand defect patterns.

A focused team combines these perspectives so the analysis is not limited to one department’s assumptions.

Restore basic conditions first

Some recurring losses are caused by conditions that should never have been allowed to deteriorate.

Loose hardware, contamination, poor lubrication, damaged sensors, temporary repairs or missing standards can create instability.

Restoring basic conditions may remove part of the loss before deeper analysis begins.

Analyze the mechanism

The team should move beyond the failure label and understand how the loss is created.

5 Whys, fishbone diagrams, component analysis, condition monitoring, time studies, FMEA and other methods may support the investigation.

The method should match the problem.

A credible cause should be supported by evidence.

Test countermeasures

Countermeasures should address the verified mechanism.

The team should predict the expected result, test the change and compare actual performance with the baseline.

If the loss remains, the analysis may need revision.

This keeps Focused Improvement connected to PDCA rather than turning it into a list of action items.

Standardize the gain

Once the improvement works, the new condition needs protection.

That may require revised maintenance tasks, Standard Work, visual controls, training, spare-parts standards or design changes.

If the gain depends on one expert remembering what was changed, the improvement is fragile.

Avoid project-only TPM

Focused Improvement is not meant to create a separate improvement department for equipment.

The strongest systems develop the capability of operations, maintenance and engineering to solve chronic losses together.

The result should be both better equipment performance and stronger problem-solving capability.
