Visual Management uses visual information to make work easier to understand and abnormalities easier to recognize.
A good visual should help someone answer an operational question quickly.
Show the normal condition
Visual Management is strongest when it makes the expected condition obvious.
Examples include:
- marked storage locations;
- production status boards;
- Andon signals;
- standard-work displays;
- limits and ranges;
- color or position indicators;
- hour-by-hour tracking.
If people cannot tell what “normal” looks like, abnormal conditions remain hidden.
Make information actionable
More information does not automatically create better visual management.
A crowded board with dozens of charts may be technically complete but operationally weak.
The information should help the user decide what action is needed.
Place information near the work
The closer the visual is to the point where decisions are made, the more useful it can become.
Visual information should support the process rather than exist only for visitors or audits.
Keep it current
Outdated visual information damages trust.
Ownership and update frequency should be clear.
Visual does not mean decorative
A poster can be attractive without managing anything.
Visual Management is functional.
It communicates conditions, standards, status or required action in a way that supports better work.
Design visuals around the decision
A useful visual answers a question at the point where someone needs to act.
For example, a material location visual may show where an item belongs, while a production board may show whether output is ahead of or behind the expected condition. The design should make the gap easy to interpret.
If people must calculate, search through several charts or ask someone else what the display means, the visual may contain information but still fail as Visual Management.
A visual should make the gap obvious
Visual Management is strongest when someone can quickly compare the actual condition with the expected condition.
That comparison may involve quantity, timing, location, status, safety, quality or equipment condition.
The design should minimize interpretation.
If a person must read a long explanation before understanding whether action is required, the visual is probably doing too much.
Visual controls need a reaction rule
Showing an abnormal condition is only useful if people know what to do next.
A visual should connect to ownership, escalation or a standard response.
For example, a red status may require the operator to stop, call for support or record an issue depending on the process.
Without a reaction rule, the organization can become very good at displaying problems without resolving them.
Avoid visual clutter
Adding more charts, labels and colors can reduce clarity.
Every visual should have a purpose.
If information does not help someone make a decision, recognize an abnormality or perform the work correctly, it may not belong at the point of use.
Keep visuals current
Outdated information damages trust.
Boards and displays should have clear ownership and update frequency.
A visual that routinely shows stale data teaches people to ignore it.
Simplicity and reliability are often more valuable than elaborate design.
